Fractional PMM vs. Full-Time Hire vs. Agency

Choose a fractional product marketer when you need senior positioning and messaging strategy quickly and your foundation isn’t built yet. Choose a full-time hire when positioning is settled and you need daily execution. Choose an agency when you need production capacity, such as content, design or campaigns, on top of messaging that already works.

Fractional PMM: best for building the foundation

A fractional leader brings years of pattern-matching from other startups. You get positioning, messaging and the first critical assets in weeks, not quarters.

Watch out for: Limited hours. If you need a daily stream of assets, pair them with a marketer or an agency.

Full-time PMM: best for scaling what works

A full-time PMM builds deep product knowledge and keeps up with daily requests from sales and product.

Watch out for: Hiring before your positioning exists. A new hire who has to define the strategy, win buy-in and produce assets all at once often stalls. Hiring a senior leader for that job is expensive. Hiring a junior one for it is risky.

Agency: best for volume

Agencies are good at production: content, design, paid campaigns and websites.

Watch out for: Asking an agency to invent your positioning. Agencies need a clear brief, and positioning is the brief.

The hybrid path most startups take

  1. Fractional PMM builds positioning, messaging and core assets (months 1–3).

  2. Agency or contractors scale content and campaigns on that foundation (months 3 and on).

  3. A full-time PMM takes over with a complete playbook, hired with the fractional leader’s help.

Three questions to decide

  1. Can your leadership team agree, in one sentence, who you’re for and why you win? If not, start fractional.

  2. Do you need more than 30 hours a week of product marketing execution? If yes, hire full-time.

  3. Is your bottleneck strategy or production? Strategy points to fractional. Production points to an agency.

FAQ

Is a fractional PMM cheaper than a full-time hire?
Usually, yes. A senior fractional PMM at $7,500 to $10,000 per month costs $90,000 to $120,000 a year, compared with about $200,000 fully loaded for a full-time head of product marketing.

Can an agency handle product marketing?
Agencies can carry out product marketing tactics well. Few specialize in positioning, customer research or sales enablement, which need deep access to your customers and sales team.

Can I start with fractional and move to full-time?
Yes, and it’s the most common path. Your fractional leader can define the role, help interview candidates and hand over a complete foundation.
